What is your goal? Is this a long-term brand? A limited launch? A corporate gift order? A market test? The answer shapes everything — your MOQ, your timeline, your customization level. Factories can support all of these, but they need to know which one they’re dealing with.
What is your budget range? You don’t need exact numbers. But you should know roughly what retail price you’re targeting and what margin makes sense. If you’re aiming for a $50 retail watch, that’s a very different project from a $300 one — and the factory needs to know this upfront.
How committed are you? Watch manufacturing involves decisions, revisions, and waiting. A sample round alone can take 4–6 weeks. If you need results in 30 days, you need to say so — and understand what that does to your options.

- Sampling — First physical prototype, review, revisions
- Quotation confirmation — Final pricing based on confirmed specs
- Mass production — Manufacturing, QC, packaging, shipping
Every stage affects cost, MOQ, and lead time. Skipping or rushing any stage creates problems downstream.
The stage where most first-time brands get stuck is usually not production.
It’s product definition.

Step 3 — Know What “Custom Watch” Actually Means
When someone says “I want a custom watch,” factories hear four very different things. Which one you mean determines your cost, timeline, and MOQ.
Logo only Your branding applied to an existing factory model. Fastest, lowest cost, lowest MOQ. Limited differentiation.
Model modification Changes to an existing design — dial color, strap material, hands, indices. More flexibility, slightly higher cost, still relatively fast.
New case tooling A new case shape or dimension that requires custom mold creation. Higher upfront cost (tooling fees typically range from a few hundred to several thousand dollars depending on complexity), longer timeline, but the design is yours.
Full OEM development You define everything from scratch — case, dial, movement spec, finishing. Highest control, highest cost, longest timeline.
As a general reference, this is how different customization levels usually compare:
Logo-only customization using existing models is typically the fastest and lowest-risk option.
MOQ often starts around 50–100 pieces, with sample lead times around 2–4 weeks.
Modified existing models — such as changing dial layouts, hands, straps, or colors — usually require slightly longer development time and slightly higher MOQs, often around 100–300 pieces.
Projects involving new case tooling or structural modifications typically require:
higher upfront development costs
longer sampling cycles
larger production quantities
Sample development for these projects can easily extend to 6–10 weeks or longer depending on complexity.
Full OEM development projects usually involve the longest timelines because multiple components are being engineered simultaneously.
For completely new product architectures, development cycles of several months are normal in the watch industry.
Most new brands start at level one or two, then move toward three or four as they grow. That’s a completely valid path — as long as you know which level you’re starting at.
Step 4 — Prepare the Information Factories Actually Need
You don’t need a technical specification sheet. You do need to be able to answer these six questions:
- Target retail price and market — Who is buying this watch, and what will they pay?
- Movement type — Quartz or automatic?
- Case material — Alloy, 316L stainless steel, or titanium?
- Glass — Mineral or sapphire?
- Water resistance — Basic daily use, or a specific ATM rating?
- Estimated order quantity — Even a rough number helps
Reference images of watches you like — competitors, inspiration, style references — are extremely useful. They communicate more than a paragraph of description.
When a client comes in with this level of clarity, we can typically respond with a realistic MOQ range, a rough cost estimate, and a clear production path within one exchange.
Without it, most replies will stay vague — because the factory genuinely doesn’t have enough to work with.
Sometimes the difference between getting a useful factory reply and getting a vague response comes down to the quality of the inquiry itself.
A structured inquiry might include:
reference images
target quantity
preferred movement
target retail pricing
required customization level
timeline expectation
With this kind of information, a factory can usually provide:
a realistic MOQ range
a rough quotation direction
feasible customization options
estimated sampling timelines

“Can you send me your catalog and price list?”
are much harder to answer meaningfully.
Without knowing the target market, specifications, or customization level, the factory usually has no way to provide accurate pricing or production recommendations.
The more clearly the project is defined, the more useful the factory’s response becomes.

Step 5 — How to Communicate With Factories Effectively
Factories receive dozens of inquiries every day. Not all of them get equal attention.
The ones that do are not necessarily the biggest orders. They’re the ones that look serious, structured, and ready to move.
A clear first message typically includes:
- A brief description of your brand or project
- The six specification points from Step 4
- Your timeline expectation
- One specific question to start the conversation
That’s it. You don’t need to write a business plan. You just need to show that you’ve thought it through.
The most common mistake: asking only for a catalog or a “price list.” This signals that you haven’t defined your product yet — and it makes it very hard for a factory to give you anything useful back.
A weak inquiry often looks like this:
“Hi, I’m interested in making watches. Please send me your catalog and best price.”
From the factory side, it’s almost impossible to know:
what type of watch the client wants
what price level they’re targeting
whether they’re looking for ODM or OEM
or whether the project is even feasible within their budget
A stronger inquiry is usually much simpler — but much clearer.
For example:
“We’re planning a minimalist quartz watch project for the US market at a target retail price around $120. We’re looking for 316L stainless steel, sapphire glass, 5ATM water resistance, and an initial quantity around 300 pieces. We’d like to know whether modifying an existing case platform would be realistic within this range.”
Even before discussing pricing, the second inquiry already gives the factory enough information to start solving the project.

Step 6 — What Happens After the Factory Replies
Once a factory responds with something substantive, the project typically moves into this sequence:
Sample feasibility discussion The factory reviews your specs and flags anything that needs adjustment — materials that aren’t available, dimensions that don’t work, cost elements that are out of range.
Sample cost and timeline confirmation Before a sample is made, you’ll usually pay a sample fee. This covers materials and labor for the prototype. Sample costs typically range from a few hundred to over a thousand dollars depending on complexity.
Revision rounds The first sample is rarely perfect. Plan for at least one revision round. This is normal — it’s part of how the product gets finalized.
Final quotation Once the sample is approved, the factory can give you a confirmed quote based on exactly what’s been built. This is the number you make your production decision from.
For straightforward logo customization projects, clients typically receive their first physical sample within around 3–5 weeks after specifications are confirmed.
Projects involving modified components or multiple custom details often take longer, usually around 5–8 weeks.
For OEM projects involving new tooling, custom case construction, or engineering revisions, sample development timelines can extend to several months depending on complexity.
In practice, the biggest factor affecting sample timelines is usually not factory production speed.
It’s how often the product definition changes during development.
Stable projects move fast.
Constantly changing projects rarely do.
Common Mistakes That Slow Projects Down
These come up consistently, and all of them are avoidable:
Contacting too many factories at once without preparation. You’ll get inconsistent quotes and waste everyone’s time — including yours.
Asking only for catalogs. If you haven’t defined your product, a catalog won’t help you define it.
Focusing on the lowest price first. Price is a function of specs. Without specs, low price is meaningless — and often a warning sign.
Overstating your order quantity. Factories adjust their approach based on volume. If the real number is much lower than what you said, it creates problems later.
Skipping the sample stage. It’s tempting to go straight to production to save time and money. It almost always costs more in the end.
